The brief
The buyer is an independent Los Angeles streetwear label founded in 2022, releasing quarterly capsule drops at 200-500 piece volumes. For their Q3 2025 capsule, they wanted to step up from their previous flat-embroidery snapbacks to a premium leather-patch silhouette comparable in finish to retail-tier streetwear labels — without the lead time or MOQ of working with the licensed-brand factories those labels typically use.
Their tech-pack arrived with strong vector artwork, a clear color story (charcoal, fiery red, off-white), and a target retail price of $58. What they lacked was specification confidence on the leather patch material, the custom snap color sourcing, and the packaging tier appropriate for the price point. Sourcing decisions that shaped the unit cost
Three decisions in the first sampling round drove the final $6.20 FOB unit cost. First, 80/20 acrylic-wool melton instead of the cheaper polyester-blend the buyer's previous capsules used — added $0.90 per cap but matched the retail-grade hand-feel of comparable $58-retail snapbacks. Second, real cowhide leather patches debossed via 3-ton pressure stamping rather than PU synthetic — added $0.80 per cap, justified by buyer's premium positioning. Third, custom Pantone-matched snaps in fiery red, requiring a one-time mold setup fee of $180 amortized across the run — added $0.60 per cap.
The packaging tier added $0.65 per cap (FSC box, dust bag, hangtag) — a 12% addition to the FOB cost but the buyer judged it essential to the unboxing experience their direct-to-consumer model depended on. Production timeline that hit the drop date

The buyer's drop date was day 50. Landing inventory at day 41 left 9 days of buffer for their fulfillment partner to receive, QC, and load to their D2C platform.
